Het human resources-beleid van TenCate is gericht op:
- een veilige werkomgeving voor medewerkers
- het kwalificeren, ontwikkelen en promoveren van medewerkers
- het vergroten van vakkennis van medewerkers

- het ontwikkelen van leiderschaps- en ondernemerskwaliteiten
- het binden van talent en borgen van kennis.
Algemeen
Het jaar 2012 stond voor corporate human resources onder andere in het teken van het verder professionaliseren van de bezetting van vitale functies. Dit betekende vooral het aantrekken van nieuwe managers en specialisten.
Wereldwijd zijn de salarissen in 2012 zo veel mogelijk bevroren. CAO-verhogingen, door overheden ingestelde minimumlonen en promoties zijn gerespecteerd. Daarnaast is kritisch gekeken naar zowel de kwaliteit als kwantiteit van de factor arbeid.
Binnen een aantal onderdelen van TenCate heeft herstructurering plaatsgevonden, enerzijds om adequaat te kunnen meebewegen met de wereldwijde en regionale marktontwikkelingen en anderzijds om de activiteiten van TenCate nog efficiënter te maken. Als gevolg hiervan is het aantal medewerkers met een arbeidsovereenkomst in 2012 in Europa en in Noord-Amerika bij de bestaande ondernemingen met meer dan 230 fte afgenomen. De groei in aantal medewerkers heeft plaatsgevonden in Azië, vooral bij TenCate Enbi, en door het acquireren van PMC Baycomp in de Verenigde Staten. Ultimo 2012 werkten bij TenCate wereldwijd 4.454 medewerkers.
Organisatieontwikkeling
Wereldwijd zijn overheden minder gaan besteden. Een groot deel van de omzet van de activiteiten van TenCate is afhankelijk van bestedingen en projecten van overheden. Industriële machtsverhoudingen verschuiven en er is groei in opkomende markten.
Beïnvloeding van eindgebruikers, realisatie van innovaties en de ontwikkeling en adequate uitvoering van nieuwe marketingstrategieën zijn hierdoor voor TenCate essentieel om succesvol te blijven.
Het vergroten van de commerciële slagkracht en het vermarkten van de innovaties die TenCate de afgelopen jaren heeft ontwikkeld, hebben de hoogste prioriteit. Dit betekent dat de verkoop- en marketingcompetenties binnen de bestaande organisatie verder moeten worden versterkt. De organisatie zal daarin voorwaardenscheppend zijn. Ondernemerschap blijft op alle niveaus in de divisies centraal staan. Het adequaat vertalen en uitvoeren van de strategie is essentieel.

General
The year 2012 was for corporate human resources partly dedicated to further professionalize the occupation of vital functions. This particularly meant to attract new managers and specialists.
In 2012 salaries were frozen worldwide as much as possible. Collective employment agreements by government committees established minimum wage increases and promotions were respected.
A critical assessment was also conducted of both the quality and quantity of the manpower factor.
Within TenCate a number of departments had a restructuring, on the one hand to be able to adequately move with the worldwide and regional market developments and on the other hand to try to make the activities of TenCate even more efficient. As a result, the number of employees with employment contracts in the existing companies in Europe and North America decreased with more than 230 fte in 2012.The growth in the number of employees has taken place in Asia, especially with TenCate Enbi, and through the acquisition of the PMC Baycomp in the United States. At the end of 2012 TenCate had 4.454 employees worldwide.

Organization Development
Governments worldwide are spending less. A large part of the revenues from TenCate’s activities depend on government spending and projects. Industrial power relations are shifting and there is growth in emerging markets.
Influencing of end users, realization of innovations and the development and adequate execution of new marketing strategies are therefore essential for TenCate to stay successful.
The increase of the commercial capability and the marketing of innovations that TenCate has developed in recent years, have the highest priority. This means that the sales- and marketing competencies within the existing organization should be further strengthened. The organization will herein be prerequisite. Entrepreneurship stays central at all levels in the divisions. To adequately translate and execute the strategy is essential.

In Dalfsen, uitkijkend over de Vecht, viel het besluit: ‘Wij gaan onze medewerkers Persoonlijke Visie aanbieden. Als de organisatievisie van Achmea zoveel oplevert voor onze organisatie dan moet een Persoonlijke Visie ook veel opleveren voor individuele medewerkers. Onze visie geeft ons als organisatie het vertrouwen en de rust om continu te kunnen herijken. Dat moet je ook vinden in jezelf, als persoon.’ Dat vertelt Henk Bot, directielid van Achmea Schade en Inkomen en verantwoordelijk voor HR binnen zijn divisie. We praten met hem over de impact van Persoonlijke Visie in een grote organisatie: ‘Tot nu toe hebben 1500 medewerkers het traject doorlopen. Die andere 3000 gun ik het net zo.’
Henk Bot begon zijn carrière bij de Koninklijke Marine waar hij al snel in het HR vak rolde. Via verschillende HR functies kwam hij in 1999 terecht bij Achmea. Hij is een nuchtere noorderling die, als hij eenmaal begint te vertellen, zijn emoties open en bloot op tafel legt. What you see is what you get. ‘Ik kom uit een gezin van vijf: vader, moeder, twee broers en ik. Van mijn vader heb ik mijn passie voor tijd en talent meegekregen. Voor mij is dat de kern: wat doe je met je tijd, je talent en je energie? Van mijn moeder heb ik geleerd me niet te bekommeren om wat een ander van me vindt. Dat is niet zo belangrijk.’
Kun je je daar helemaal van afsluiten?
Ja, van de negatieve lading wel. Ik kan bijvoorbeeld wel heel blij worden als anderen waarderen dat ik iets voor ze beteken. Je mag jezelf niet verloochenen. Alleen dan kun je op jezelf blijven vertrouwen. Persoonlijke Visie helpt daarbij. Het is niet zozeer het vierluik (hoger doel, gewaagd doel, kernwaarden, kernkwaliteiten, red.), het is de bewustwording. Persoonlijke Visie maakt het onbewuste bewust.’
Is Persoonlijke Visie de eerste kennismaking met bewustwording voor jou?
‘Nee, ik werk al jaren aan mijn persoonlijke ontwikkeling. Ik ben op een gegeven moment aan mezelf gaan bouwen. Ik ging lezen en schrijf elk jaar een levenswijzer waarin ik mezelf fundamentele vragen stel. Alles uit het leven halen, dat wil ik. Kinderen zijn voor mij de maatstaf. Die zijn zo puur. Ga eens op een school kijken. Daar is veel meer energie dan in een bedrijf. Je raakt dat kwijt in de loop van je leven. Door allerlei omstandigheden, bewust of onbewust. Covey heeft er een mooie anekdote over. “Een man en een kind zitten in de trein. Het kind is luidruchtig en irriteert zijn medereizigers. Een dame zegt tegen de man: kunt u uw kind niet beter opvoeden? Waarop de man antwoordt: Neem het ons niet kwalijk. We komen net terug van de begrafenis van zijn moeder.” Oordelen en veroordelen zit mensen zo in de weg. Een mens is niet mooi door wat hij goed kan maar door zijn gebreken.’
Hoe ziet jouw Persoonlijke Visie eruit?
‘Jezelf zijn, jezelf laten zien, de ander zien, de ander laten zijn. Met andere woorden: bewustzijn, vertrouwen, acceptatie, verbinding. Ik ben van het nu, van het zijn, en daar naar leven. Dat is voor mij ook de kern van visie. Als je er een strategie van maakt, dan beleef je het niet. Ik leef mijn vierluik, onafhankelijk van de context. Als je dat bereikt kun je ook de context naar je hand zetten. Dan leef je voluit. Angst zit mensen vaak in de weg. Maar is angst erg? Is pijn erg? Het leven is zo vol.’
Wat is je gewaagde doel?
Ik heb niet zoveel met doelen. Als je er bent dan is het weg. Wel heb ik een beeld van de toekomst. Ik wil over een jaar of 7 stoppen met werken. Dan ga ik andere dingen doen. Teruggeven aan de maatschappij. Dat moet iets zijn met kinderen, met talent, met overdracht. Dus een school misschien? Tijd en talent, daar gaat het om wat mij betreft. Ik heb een duidelijke visie op tijd. Besteed je je tijd nuttig? In mijn huidige baan kan ik het altijd hebben over tijd en talent. Wij als organisatie moeten het beste halen uit mensen. Wij hebben een geconditioneerd vak. Competenties. Maar ik wil karakter. Als mensen echt kunnen zijn dan zet je ze in hun kracht.’
Heb je daarom gekozen voor Persoonlijke Visie voor medewerkers?
‘Onze opvatting was dat als de organisatievisie van Achmea zoveel oplevert voor onze organisatie dan moet een Persoonlijke Visie ook veel opleveren voor individuele medewerkers. Onze visie geeft ons als organisatie het vertrouwen en de rust om continu te kunnen herijken. Dat moet je ook vinden in jezelf, als persoon.
Achmea had een vlootfilosofie. Met ruimte voor individuele merken en divisies. Maar op een gegeven moment werd het moeilijker om keuzes te maken. We moesten terug naar onze roots. En dus maakten we een visie: waartoe zijn we op aarde? Dat traject resulteerde in een vierluik voor de hele organisatie. Toen die identiteit stond volgde de vraag: hoe zorgen we ervoor dat alle mensen in de Achmea organisatie deze visie gaan leven. En die vraag leidde de keuze voor Persoonlijke Visie in. Want de identiteit van Achmea zou een ook optelsom moeten zijn van 20.000 individuele identiteiten.’
Teruggrijpen dus?
Niet helemaal. Meer het proces van twee kanten aanvliegen. Het was een logische ingeving. We hadden geen business case, geen doel. Alleen dus de wetenschap dat de organisatievisie van Achmea heel veel oplevert. Tijdens een Achmea leiderschapsdag in Dalfsen, waar we praatten over onderwerpen als leiderschap, eigenaarschap en vitaliteit, stonden we te discussiëren aan de Vecht: Ellen Faber, Salem Samhoud, Jan-Jaap Lukas en ik. Wat zou er gebeuren als elke medewerker de kans krijgt om zijn of haar eigen visie te formuleren? We moesten het doen.’
Hoe heb je het opgepakt?
Ons geloof in de kracht van Persoonlijke Visie was zo groot dat we dachten: als we een paar mensen meekrijgen dan volgen er meer. We besloten het aan te bieden als kadootje want Persoonlijke Visie moet mensen raken en inspireren. En als het groeit dan krijgt het een plek in de organisatie. De eerste groep moest een afspiegeling zijn van de organisatie, zo redeneerden we. En we begonnen. Bij de eerste bijeenkomst zaten 50 mensen in de zaal en bij de afttrap mocht ik iets vertellen, over mezelf. Iemand stond op en zei ten overstaan van de hele groep dat mijn woorden hem hadden geraakt. Die 50 mensen werden 150 mensen en na anderhalf jaar waren het er 1500. Ongeveer een derde van de medewerkers in onze divisie.’
Wat heeft het tot nu toe opgeleverd?
‘De essentie van een organisatie is dat mensen bij je zijn en dat je ze maximaal ontplooit.
Intern is er een algemene stijging van bewustwording. Achmea is een sociale werkgever en actief op verschillende vlakken van duurzame inzetbaarheid. Persoonlijke Visie sluit daar goed bij aan. Dat leidt één op één tot duurzame inzetbaarheid van mensen. Zij gaan veel beter om met hulp, met feedback, met middelen, met richting. Ze ontwikkelen leiderschap. Ik heb veel mails gekregen van mensen over wat ze hebben gedaan naar aanleiding van Persoonlijke Visie. Ook mijn eigen leiderschap is weer gegroeid. Het levert zo veel op: persoonlijkheid, kracht, mensen in hun kracht zetten en op de juiste plek, keuzes maken, verspillingen gaan eruit. Mensen leren zich vast te houden aan zichzelf en minder aan hun context. Dat gaat zelfs zover dat het verlies van een baan, hoe verdrietig ook, niet het einde is maar onderdeel van een proces.’
Leuk kadootje..
Translation - English The impact of Personal Vision for 1500 employees
In Dalfsen, looking down over the river Vecht, the decision was made: ‘We are going to offer our employees Personal Vision. If the organizational vision of Achmea provides so much for our organization then a Personal Vision should also provide a lot for the individual employees. Our Vision gives us as an organization the confidence and the quietness to continuously keep reassessing. You should also find this in yourself, as a person.’ Says Henk Bot, board member of Achmea Damage and Income and responsible for Human Resources within his division. We talk with him about the impact of Personal Vision in a large organization: ‘So far 1500 employees have followed the course. I wish this for the other 3000 as well.’
Henk Bot began his career with the Royal Navy where he quickly became involved with Human Resources. Through different HR functions he started in 1999 at Achmea. He is a sober-minded Northerling who, as soon as he starts to talk, puts his emotions openly on the table. What you see is what you get. ‘I come from a family of five: father, mother, two brothers and me. I got my passion for time and talent from my father. For me this is the essence: what do you do with your time, your talent and your energy? My mother taught me not to worry about other people’s opinions about me. That is not so important’
Can you completely distance yourself from this?
Yes, from the negative aspect. For example I can get really excited when other people appreciate that I mean something to them. You should not deny one self. Only then can you continue to trust yourself. Personal Vision helps with this. It is not so much the tetralogy (higher goal, risky goal, core values, core qualities, red.), it is the awareness. Personal Vision makes the unconsciousness conscious.’
Is Personal Vision for you the first introduction with consciousness?
‘No, I have been working on my personal development for years. At some point I started to work on myself. I began to read and every year I write a life guide where I ask myself fundamental questions. To get everything from life, that is what I want. For me, children are the bench-mark. They are so pure. Take a look at a school. There is so much more energy than in a company. You loose it through the walk of life. Because of all sorts of circumstances, aware or unaware. Covey tells a good anecdote. “A man and a child are sitting in a train. The child is loud and irritates the other passengers. A woman says to the man: can’t you raise your child any better? To which the man replies: Excuse us. We just returned from his mother’s funeral.” To judge and condemn makes life so difficult for people. A person is not good by what he does well but because of his shortcomings.’
What does your Personal Vision look like?
‘Be yourself, show yourself, see the other, let the other be. In other words: be aware, faith, acceptance, connection. I am now, from being, and live by it. That for me is also the core of vision. If you make it a strategy, you don’t experience it. I live my tetralogy, independent from the context. If you reach this then you can also put the context into your hand. Then you live completely. Fear often gets in the way with people. Is fear bad? Is pain bad? Live is so full.’
What is your ventured goal?
I do not care much about goals. As soon as you reach one it is gone. I do have an image of my future. In about seven years I want to retire. Then I plan to do other things. Give back to society. It has to be something with children, with talent, with transition. So a school perhaps?
Time and talent, that is what it is about for me. I have a clear vision of time. Do you spend your time useful? Within my current job I can always discuss time and talent. As an organization we have to get the best from people. We have a conditioned profession. competencies. But I want character. If people really can be then you put them within their power.’
Is this why you have chosen Personal Vision for employees?
‘Our opinion was that if the organizational vision of Achmea provides so much for our organization then a Personal Vision must also provide a lot for the individual employees. Our vision gives us as an organization the confidence and the quietness to continuously keep reassessing. You should also find this in yourself, as a person.
Achmea had a “fleet philosophy”. With room for individual brands and divisions. But at a certain moment it became more difficult to make choices. We had to go back to our roots. And so we made a vision: why are we on earth? That process led to the tetralogy for the entire organization. When that identity was clear, the question followed: how can we make sure that all people in the Achmea organization will live by this vision. And that question resulted in the choice for Personal Vision. Because the identity of Achmea should also be the sum of 20.000 individual identities.’
So resort?
Not quite. More a case of approaching the process from two sides. It was a logical impulse. We had no business case, no goal. Only the knowledge that the organizational vision of Achmea delivers a lot. During an Achmea “day for leadership” in Dalfsen, where we talked about subjects such as leadership, ownership and vitality, we were discussing this on the banks of the Vecht: Ellen Faber, Salem Samhoud, Jan-Jaap Lukas and me. What would happen if every employee gets the chance to formulate his or her own vision? We had to do it.’
How did you take it up?
Our belief in the strength of Personal Vision was so strong that we thought: if we get a few people on board then more will follow. We decided to offer it as a present because Personal Vision should touch and inspire people. And if it grows it will get a place in the organization. We reasoned that the first group had to be a reflection of the organization. And so we began. At the first meeting there were 50 people in the room and at the kick-off I was allowed to say something, about myself. Someone stood up and told in front of the group that my words had touched him. Those 50 people became 150 people and after one and a half year there were 1500 people. About a third of the employees in our division.’
What has it delivered so far?
‘The essence of an organization is that people are with you and you have to maximize their potential. Internally there is a general increase of awareness. Achmea is a social employer and active in different areas of sustainable employability. Personal Vision joins this perfectly. This results one on one into sustainable employability of people. They can handle the help, the feedback, the means and the direction much better. They develop leadership. I have received many e-mails from people about what they did on account of Personal Vision. My own leadership has grown again as well. It delivers so much: personality, strength, empower people in the right place, make choices, no more wastefulness. People learn to stay true to themselves and less to their surroundings. This goes so far that even the loss of a job, how sad this may be, is not the end but part of a process.

My name is Heleen Willems, I am Dutch, but moved to the UK thirteen years ago. After studying Art History at the University of Glasgow for three years, I moved to the South of England. Here I found work as a personal assistant, which gave me the flexibility to look after my children. When they reached school age, I began to work full-time as an English-Dutch/Dutch-English translator.
